Your tile will outlive the roof under it. That’s the whole story.

Why tile roof replacement usually means replacing the underlayment, not the tile — and what that changes about the quote you’re holding.

The tile isn’t the waterproofing

This single fact explains most of the confusion homeowners have when they start collecting tile roof quotes.

A tile roof is a two-part assembly, and the visible part is not the part that keeps water out. The tile is a rain shield and a wear surface: it takes the sun, the hail, and the bulk of the water, and it sheds most of it. But the system is designed on the assumption that some water gets past the tile — driven under by wind, or running behind at a valley or a hip. What actually stops that water is the underlayment, a membrane laid across the decking beneath the tile.

The two components age at very different rates. Clay and concrete tile last 50 to 100 years. The underlayment beneath it lasts 20 to 30 years in Central Texas heat, and less than that — often 15 to 20 — where the original was standard 30lb organic felt, which was the default on a great many homes built here before the mid-2000s. Attic temperatures well above 130 degrees for months at a time do to asphalt-saturated felt exactly what you would expect: the volatiles cook off, the mat embrittles, and it stops being a membrane.

The consequence is that most tile roofs in San Antonio need underlayment work long before they need tile. A 30-year-old tile roof is not an old roof. It is a young roof with an expired liner.

What a lift-and-relay actually is

Because the tile is still good, the standard renewal in this market does not replace it. It is a lift-and-relay: the tile is removed by hand and stacked on the roof or on the ground, the old underlayment is stripped down to the decking, the decking is inspected and any rotted or delaminated sheathing is replaced, new underlayment goes down along with new valley metal and flashings, and the original tile is reinstalled with damaged pieces swapped out from salvage or new stock.

You get a roof with a fresh 25 to 30 year waterproofing life and the same tile you have always had, at meaningfully less than the cost of all-new tile. This is also the reason two tile quotes on the same house can differ by tens of thousands of dollars without either contractor doing anything wrong: one is quoting a relay and the other is quoting new tile.

So ask the question directly, and expect it in writing. A legitimate tile proposal states plainly whether it reuses your existing tile or supplies new, what the breakage allowance is, what underlayment product and weight is being installed, and whether valley metal and flashings are included or excluded. A quote that says “replace tile roof” and gives one number is not something you can compare to anything.

Clay, concrete, and what’s actually on your roof

Most San Antonio homeowners with a “clay tile roof” have concrete tile in a clay profile. The distinction matters for weight, matching, and cost.

Clay tile

Fired clay in the traditional barrel or mission profile. The color runs through the material rather than sitting on the surface, so it does not fade — a 60-year-old clay roof is the same color it was installed. It is heavier per square than concrete and more brittle underfoot, and it has the longest service life of anything on this list.

Concrete tile

The most common tile in San Antonio by a wide margin. Sand, cement, and pigment, pressed and cured, available in profiles that mimic clay barrel, flat slate, and wood shake. Surface pigment can fade over several decades, which is cosmetic rather than functional. Slightly less expensive than clay and slightly less brittle to work.

Lightweight composite and synthetic tile

Polymer and composite products that reproduce tile appearance at a fraction of the weight. The reason to consider them is structural rather than aesthetic: when a house cannot carry the dead load of real tile, this is how you get the look without reinforcing the framing. On retrofits from shingle to a tile appearance, it is frequently the only viable path.

A note on structural load

Real tile weighs roughly 6 to 12 pounds per square foot depending on type and profile, against about 2.5 pounds for asphalt shingle. That is a three to five times increase in permanent dead load carried by the rafters, the bearing walls, and ultimately the foundation. A house framed for shingle generally cannot take tile without a structural assessment, and in some cases not without reinforcement. This is precisely the kind of question a Civil Engineer should answer before anyone writes a quote — not after the tile is sitting on the driveway.

What actually fails on a tile roof

Six failure modes account for nearly everything we are called out for. Only one of them is the tile.

Underlayment at end of life

The leading cause of tile roof leaks by a wide margin, and invisible both from the ground and from on top of the tile. The tile looks fine because it is fine. The waterproofing under it is not.

Cracked or slipped individual tiles

Usually from foot traffic, falling limbs, or hail landing on tile that has grown brittle with age. Individually cheap to fix, and worth fixing before water works on the underlayment beneath.

Failed valley metal

Valleys carry more water than any other part of the roof. The metal beneath the tile corrodes or perforates years before the tile shows anything at all, so valley condition has to be checked directly rather than inferred.

Flashing at penetrations and walls

The same story as any roof — chimneys, pipe penetrations, and wall transitions are where leaks originate. On tile they are harder to reach and harder to detail, which means they are more often done badly.

Breakage from improper foot traffic

HVAC, solar, satellite, and pest-control technicians routinely walk tile the way they walk shingle, and tile does not tolerate it. A large share of the cracked tile we find was broken by someone who was not there about the roof.

Mortar deterioration at ridge and hip

On older mortar-set ridges the bedding cracks, crumbles, and washes out, and the ridge tiles loosen. Modern installations use mechanically fastened ridge systems for exactly this reason.

Repair or lift-and-relay?

Repair is right when the underlayment still has life in it and the problem is isolated: a few cracked tiles, a single failed valley, one flashing detail at a chimney or a wall. Water is entering at one identifiable place and the rest of the assembly is sound. This is a genuinely inexpensive fix, and it is the correct answer far more often than the industry lets on. A lift-and-relay is right when the underlayment has reached end of life — when leaks show up in more than one area, when a spot repair has already been done and water returned nearby, or when the roof is past roughly 25 years on original underlayment regardless of whether it has leaked yet. Once the membrane is embrittled, chasing individual leaks is spending money on a problem that is going to keep moving.

Full tile replacement is warranted only when the tile itself has degraded: widespread cracking, spalling and delamination on older concrete tile, or a discontinued profile where enough pieces are broken that matching replacements cannot be sourced or blended. One thing worth saying plainly, because it is the most common misunderstanding we encounter: a 25-year-old tile roof with sound tile and failing underlayment is in good shape, not bad shape. It has 30 or more years of tile life left and needs its liner renewed. Homeowners in that position are frequently told they need an entirely new roof when what they need is a relay at a fraction of the price. Why tile costs what it costs

The premium is real. It is also explainable line by line, which is more than can be said for a lot of roofing pricing.

  • Material cost. Tile is several times the cost per square of asphalt shingle, and clay is above concrete. It is also heavy and fragile in transit, which shows up in freight and handling.
  • Structural requirements. Where the framing needs assessment or reinforcement to carry the load, that is engineering and carpentry cost before a single tile goes up.
  • Labor skill. Tile setting is a specialized trade with its own detailing, and competent tile crews are considerably scarcer in this market than shingle crews. Scarcity of skill is a real and legitimate cost driver.
  • Breakage allowance. On a lift-and-relay some percentage of tile will break during removal and reinstallation no matter how carefully it is handled. That allowance belongs in the quote as a stated number rather than as a surprise later.
  • Sourcing matching tile. Older and discontinued profiles take time to track down, and sometimes the answer is salvage and blending rather than purchase. That is labor and judgment, not just material.
  • Access. Steep pitch, second and third stories, tight lot lines, and limited staging area all raise the cost of a job where every piece is handled by hand twice.

On ranges: a lift-and-relay typically runs somewhere around $9 to $16 per square foot, and all-new tile installation roughly $15 to $28, with clay at the top. Both are substantially above asphalt. Those numbers move with pitch, profile, and access, and no honest contractor prices a tile roof from an aerial measurement alone.

The arithmetic worth running, though, is cost per year of service. Over a 50-year horizon, an asphalt roof in this climate is two and often three full replacements. A tile roof over the same period is one installation plus two underlayment cycles, with the tile carrying through the whole span. Run those totals and tile frequently comes out lower per year despite the larger cheque today. That is not an argument that tile is right for every house — the structural question alone rules it out on many — but it is the correct way to compare them.

It is the standard way a tile roof is renewed in this market, and it is meaningfully cheaper than buying all new tile. When someone says they are replacing a tile roof, this is usually what they mean — but you should confirm it rather than assume.

Almost always just the underlayment. That is the central point of this page. Unless the tile is widely cracked, spalling, or a discontinued profile that cannot be matched, sound tile gets reused. If a contractor is quoting all-new tile on a roof with intact tile, ask directly why — there are legitimate reasons, but they need stating, and a quote that does not specify which scope it covers is not comparable to one that does.

Sometimes, and we will tell you honestly before you commit. Current production profiles are usually matchable. Discontinued profiles are a real constraint, and no amount of effort makes a manufacturer restart a line. When new stock is unavailable, the working technique is salvage and blending: pull sound tile from a rear or otherwise low-visibility slope to complete the street-facing elevations, then close the borrowed area with the closest available match. Done carefully it is invisible from the ground. Done carelessly it produces a patchwork, which is why the plan gets discussed before the tile comes off.

Most of the cracked tile we find was not caused by roofers — it was caused by HVAC, solar, satellite, and pest-control technicians who walked the roof like it was shingle. Generally well. Concrete and clay tile absorb moderate hail far better than asphalt, and most storms that strip an asphalt roof leave a tile roof functionally intact. The exception is older, weathered tile, which grows more brittle and can crack under impact that newer tile would shrug off. Damage also tends to be scattered and individual rather than field-wide, which makes documentation slope-by-slope important. On thermal performance, yes, and the reason is specific rather than marketing. Tile is installed over battens or with a profile that leaves an air gap between the tile and the underlayment. That gap ventilates: air heated by the tile rises out at the ridge and draws cooler air in at the eave, carrying heat away before it reaches the deck. An asphalt shingle is bonded directly to the deck, so its heat conducts straight through. Measured deck temperatures under tile commonly run 20 to 30 degrees cooler than under asphalt on the same afternoon, which shows up as lower attic temperature and slower aging of everything up there.

You cannot see it from the ground or from on top of the tile, which is what makes it awkward. The reliable signs are interior and attic-side: staining on the decking from below, damp insulation after rain, leaks that appear in more than one place, and leaks that recur after a tile has already been replaced at that spot. Age is the other indicator — original felt past about 20 to 25 years in this climate is at or past end of life whether or not it has leaked yet. A proper inspection lifts tile in sample areas to look at the underlayment directly.

No, but they leak differently. Tile roofs are designed on the assumption that some water gets past the tile — the tile is a shield and a wear surface, and the underlayment below is expected to handle what comes through. So a tile roof with sound underlayment is very hard to leak. A tile roof with expired underlayment leaks in ways that look random, because water travels under the tile before it finds a way through. That pattern is the tell.

Typically five to ten working days on a standard single-family home, against one to two days for an asphalt replacement. Tile is handled twice, the decking gets inspected and repaired, and the reinstall is slower than the removal. Weather extends it, because underlayment cannot go down on wet decking and the roof is more exposed mid-job than an asphalt tear-off ever is. Any schedule that promises a two-day tile relay is not describing the work accurately.

Yes, and often that is the entire correct scope. Where the underlayment still has life and the problem is a handful of cracked or slipped pieces, replacing those pieces is the right repair and it is inexpensive. We will say so rather than turn it into a relay conversation. The judgment call is whether the cracked tile is the cause of the leak or just the visible thing near it.

It works, with two conditions. First, mounting hardware has to use tile-specific flashed hooks or replacement flashing tiles rather than lag bolts driven through a tile, which cracks it and creates a penetration the underlayment was not detailed for. Second, sequence matters: if the underlayment is within about five years of end of life, do the relay first. Removing and reinstalling an array to get at the underlayment underneath is a substantial cost that is entirely avoidable with correct ordering.
